Separate working stock from reserve stock

When everything is in one place, everything competes for access. That is usually when teams start making short-term decisions that create long-term problems, such as stacking mixed pallets together, delaying stock rotation, or storing products in the most convenient spot rather than the right one.

A better approach is to distinguish between working stock and reserve stock. Working stock should be what your team needs frequent access to over the next day or two. FIFO is easy to talk about when volumes are normal. It gets harder when three urgent deliveries land at once. That is precisely why peak periods need tighter controls, not looser ones. If date-sensitive stock is not clearly marked and easy to reach, rotation standards will slip.

Staff routines matter as much as equipment

Even the best storage setup will struggle if temporary staff are undertrained or permanent staff are improvising. A short pre-peak briefing can make a real difference. Focus on a few non-negotiables: where overflow goes, how products are staged, what to do with damaged packaging, and who signs off on any stock movement outside the standard plan.

After the rush, review before memory fades

The businesses that manage frozen inventory best do not just survive peak periods; they learn from them quickly. Once the rush subsides, review what actually happened. Which lines created congestion? When did storage hit its limit? Were delays caused by capacity, layout, staffing, or supplier timing?

Those answers will be far more useful than a generic plan copied from last year. Trading conditions change, product mixes shift, and customer expectations keep rising. The smartest response is not to hope your existing setup stretches one more season. It is to design a frozen inventory strategy that assumes pressure is coming and prepares for it in advance.

Busy periods will always test operations. The goal is not to eliminate that pressure entirely. It is to make sure it does not compromise stock integrity, slow fulfilment, or force costly last-minute decisions. With better forecasting, clearer stock separation, and the right overflow plan, frozen inventory can remain a commercial asset rather than an operational headache.
